The 1,000-Seat Organogram

A complete, colour-coded structure for a software company of exactly 1,000 employees — from the Board and CEO down to every division, team, and the roles inside them, plus the four flows that make the structure move: escalation, approval, product delivery, and revenue.

Section 1 · Conventions

How to read this organogram

This is a complete reference design — a template you can scale, rename and recolour. Every headcount is a design choice, stated so the parts sum to whole numbers; treat the totals as intent, not survey data.

  • Solid colour = division. Every node, band label and table in this document uses the division palette defined on the cover. A blue subtree is always Engineering, a green one always Sales — you can follow a division through the whole document by eye.
  • Reading the structure bands. Each org diagram is drawn as a stack of levels: one person per box at the top bands, then grouped department cards below. The number in each card's coloured header is that group's total headcount; the pills inside are its departments. Group headers and pills always add up.
  • Solid arrows = reporting or committed handoff; dashed arrows = advisory or parallel duties, never command.
  • Staff vs line. The Executive Office, PMO, Legal, and parts of Security are staff functions: they set rules and advise, but do not command revenue-producing teams. Line authority runs CEO → C-suite → Directors → Managers → ICs.
  • Spans of control. Team leads carry 5–8 people, managers 6–10, directors 5–8 reports (who are themselves leads). The company lands at roughly one manager or lead per 6 ICs — flat enough to move, structured enough to be legible.
  • Bands. Ten pay bands (B1–B10) run from Board/CEO to Coordinators and Interns. Titles map to bands company-wide, so “Senior Engineer” (B7) and “Senior Account Executive” (B7) sit at the same altitude even though their work is unrelated.
  • Section 9 is the capability map. Every major designation is expanded into a hiring-grade stack: purpose, responsibilities, 20–34 skills, tools and methods. Use the search bar there to find any role — or any skill, such as “Kubernetes” or “MEDDPICC” — across all 61 designations at once.
  • Section 10 is the money layer. Every card in Section 9 carries a compensation strip (US global range + Bangladesh monthly range), and Section 10 turns the 1,000 seats into a full monthly cost model: salaries, devices, tools, office and management costs.
Why 11 CEO direct reports? At 1,000 people a CEO can credibly hold 9–12 reports if a Chief of Staff and a PMO absorb cross-functional coordination. The structure below deliberately groups small functions (Legal, Security) as standalone C-level seats rather than burying them, because software firms sell trust — compliance and security must be a seat at the top table, not a footnote under IT. The six-seat Executive Office (Chief of Staff, Board Secretary, EAs) supports the CEO and these eleven line reports — it is a staff function, not a twelfth reporting line.

Dual track. Engineering, Data, Design, Security and R&D run a parallel IC ladder (B7→B6→B5-equivalent “Distinguished”) so a great engineer can reach VP-pay altitude without managing anyone. Managers (B4/B5) and ICs (B6+) meet only at Staff+ architecture councils — never at the same review table for the same decision.
Section 6 · The structure in motion

Flowcharts

An org chart is a skeleton; these four flows are the nervous system. Solid arrows = handoff; every flow names the role that holds the pen. Dashed = advisory / parallel track. On phones and tablets each figure scrolls sideways at full size so nothing shrinks or collides.

6.1 · Chain of command & incident escalation

Every alert enters at the on-call rota. Severity decides how fast it climbs and who must be told. The same ladder carries people-issues and PR crises, with different receptors at each step.

Severity ladder Line chain · one level per 5 min SEV-1 paging clock SEV-1 · company down CEO + CISO + CTO war room ≤ 15 min SEV-2 · core degraded VP + Director + IC ≤ 30 min SEV-3 · feature broken Manager + Tech Lead ≤ 4 h SEV-4 · single ticket Support L1 → L2 → L3 queue auto-promotes on SLA breach Employee / On-call raises · captures first facts Team Lead (B5) triage · owns comms draft Manager / IC Lead (B5–B6) resources · paging scope Director (B3) declares SEV · names Incident Cmdr VP / CISO (B1–B2) strategy · regulator notice CEO external voice · board call Polling / paging route — SEV-1 example 00:00 monitoring alert fires · first responder acknowledges 00:05 on-call SRE II engages · incident channel opened 00:10 SRE shift lead escalates to Engineering Manager 00:15 Director declares SEV-1 · Incident Commander named 00:20 CTO + CISO paged · VP CS briefed for customers 00:30 CEO informed if revenue or data exposure involved 01:00 first public status update (Comms drafts · GC reviews) hourly updates until mitigation · then resolution post +24h blameless postmortem (SRE owns · Director signs) +72h actions tracked in PMO registry, not chat Security incidents: same clock, SOC Manager as first responder; privacy duties add GC within the first hour. Parallel tracks: PR/Comms (CMO) · customer notices (VP CS) · legal & regulator duties (GC) run beside the chain, never blocking it.
Figure 6.1 — Severity ladder (left), line chain of command (center), SEV-1 paging clock (right). The rule that keeps it honest: nobody below Director may downgrade a declared severity; nobody above VP works the incident.

6.2 · Decision & approval flow (authority matrix in motion)

Money, contracts and hiring all walk the same route: request → classification → threshold holder → counter-signature where required.

The approval spine Request raised sponsor · purpose · quote Route by value check authority matrix < $10k $10–50k $50–250k $250k–1M > $1M / strategy Manager (B5) within budget line Sr Mgr / Director FP&A budget check VP (B2) division OKR alignment CFO + sponsor dual signature CEO → Board board-pack route Contract or data terms? non-standard clauses? yes Legal + Privacy GC counter-signs · DPO no AP issues payment Procurement logs PO · audit trail Spend lands in FP&A cycle monthly reforecast · variance to plan Hiring approvals use the same shape: req vs headcount plan → HRBP + Finance → VP → CHRO/CFO dual-sign for off-plan roles. Governance invariant: no single human both requests and authorizes — Finance holds the pen on budget, Legal on external commitments.
Figure 6.2 — One approval spine for spend, contracts and headcount. Every request classifies once, then drops to exactly one threshold holder; counter-signature gates sit on the shared spine, not on individual requesters.

6.3 · Product delivery: idea → launch

The cross-functional swimlane. Six divisions touch every feature; the handoffs are where features die, so each arrow has a named owner on both ends.

Product & Design Marketing PMM lead Engineering feature pod Quality SDET gates Security AppSec review CS / Support readiness Intake & discovery PRD + designs Roadmap commit Positioning · GTM Build in sprints Automation gates Threat-model check Staged rollout Docs · KB · CSM brief GA usage & ticket data loop back to intake commit → squad findings gate rollout ship-readiness → GA solid = committed handoff · dashed = advisory input or feedback loop
Figure 6.3 — Idea to launch across six lanes. Nothing ships without: green automation gates, a threat-model check where the attack surface changed, and CS/Docs readiness signed by the PM. All arrows run in dedicated gutters, so lanes and boxes never collide at any zoom.

6.4 · Lead → cash → renewal (the revenue flywheel)

Marketing demand gen · MQL routing Sales SDR → AE · negotiation · close Legal MSA · DPA · terms gate §6.2 Onboarding implementation · go-live ≤ 90d Adoption health score · QBR · usage data Finance invoice · AR · revenue recognition Renewal / Expansion CSM flags · AE closes lap two Support & Feedback L1→L2→L3 · NPS · churn codes expansion deal → AE reference stories → campaigns signed → activate Two laps · one circle: AE keeps the commercial relationship · CSM keeps the usage relationship · only Finance may declare a contract paid. Support escalations never leave the circle: L3 hands root causes to Engineering (§6.3 feedback loop); churn reason codes are a standing roadmap input.
Figure 6.4 — The revenue flywheel drawn as one rectangle circuit: four seats on the top lap, four on the return lap, arrows in gutters only. Dashed: the renewal-to-AE handoff.
Section 7 · The arithmetic

Span & ratio ledger

Every division, its seats, management layer, and average span. This is the table you hand to the CFO when someone asks “why so many/middle managers?”.

Total1,000175 (division leadership & management)Company-wide: one formal manager per ~6 ICs; org depth 6 layers (IC → Lead → Mgr → Dir → VP → C → CEO)
Design tensions you should argue about before adopting: (1) Data & AI reporting to CEO rather than CTO buys cross-platform trust but duplicates platform investment — revisit past 1,500 people. (2) Support embedded in CS (not Engineering) keeps cost discipline but forces the L3-escalation bridge in §6.4 to be staffed carefully. (3) A 32-seat Security division looks oversized until enterprise deals route 200+ questionnaires a year through GRC. All three are deliberate, defensible choices — not defaults.
Section 8 · Making it yours

Adapting this design

  • Scale down to ~200: collapse C-suite to CTO/CPO/CRO/COO, merge Data into Engineering, R&D into product, Security under a CISO-of-one plus GRC analyst. Keep the bands — they shrink gracefully.
  • Scale up to ~2,500: add geography to Sales and Support; split Product into Platform vs. Applications under a CPTO; promote PMO into a division of its own with an EVP Operations.
  • Recolour safely: all division colours are CSS variables at the top of this file (--c-eng, --c-sales…). Change one variable and every chart, chip and table follows.
  • Rename roles: the roster tables in Section 4 are plain HTML rows — edit the text directly; headcount columns are the only numbers to keep consistent with §7's ledger.
  • Layout behaviour: org bands and group cards wrap automatically (no side-scroll on phones); tables and flow figures scroll sideways at fixed legible size; the figures keep a minimum width so text never shrinks below readable at any viewport.
  • Keep the invariants: total sums to 1,000; severity ladder timings; approval thresholds; the rule that counter-signature exists wherever money or data crosses a boundary.
Section 9 · Capability map

Designation playbook — skills, tools & methods per role

Every key designation in the 1,000-seat org, expanded hiring-grade: purpose, responsibilities, a 20–34 item skill stack, the working toolset, and the methods that role is expected to run. Sixty-one designations across all fourteen divisions.

61 designations

Skill stacks deliberately overlap between adjacent roles — that shared vocabulary is what makes the handoffs in §6 work. Leadership stacks lean toward strategy, finance and people skills; IC stacks lean toward craft depth plus one layer of adjacent-domain literacy.

Compensation & cost model — international, Bangladesh, and total monthly expense

Every designation in §9 now carries a two-market compensation strip: a US/global remote annual range and a Bangladesh monthly range (BDT). This section rolls those into the company-wide picture: salary bands, division split, employer burden, devices, software, office, management costs — and the all-in monthly expense, plus location scenarios.

Read these numbers as a calibrated model, not survey data. Anchors from public sources: Glassdoor estimates a US senior software engineer around $212K/yr (top of range ≈ $330K); Bangladesh software-engineer pay spans roughly ৳30K–60K/month at median with senior/lead roles at ৳1L–3L+ (bdtechjobs, PayScale and local market guides; a Dhaka software-engineer average of ≈৳1.1L/yr total appeared in one guide and is treated as a floor). Everything between the anchors is designed: seniority-weighted bands that fit the §2 headcounts. Assumed exchange rate ৳110 = $1 — re-run at today's rate before budgeting. US figures are all-in cash comp (base + bonus + equity value) for remote-capable roles, not SF/NYC FAANG extremes.

Payroll at midpoints1,000৳126M/mo$1.15M—$9.4M (US basis)

Design range: salaries land between ৳55M and ৳197M/month (৳126M midpoint). The same seats priced US-side run $9.4M/month — a geographic multiple of roughly 8×, which is why §10.5 treats location as the biggest single lever in the budget.

10.2 · Salary bill by division (Dhaka basis)

Band-mix weighted — Engineering, Data, R&D and Product carry more senior ICs per seat; Support/IT run bigger junior pyramids. Multipliers (0.78–1.25× the ৳1.3L company average) are design inputs; Executive Office priced for a Chief-of-Staff altitude.

  • Planning envelope: salary low/high edges move the total to ৳113M–৳255M/month ($1.0M–$2.3M) — roughly ±30%.
  • Sanity checks: the whole Executive Office (6 seats incl. CEO at a ৳15L–22L midpoint) costs less than one US-only CEO hire; IT+Support (44 seats) are the cheapest per-seat divisions at ৳4.5M/mo combined; non-salary overhead at ~৳58M/mo is ~46% on top of payroll — in line with 1.3–1.5× loaded-cost rules of thumb.

The §7 CFO conversation, in one line: geography re-prices the identical organogram by up to 8×. A defensible mid-size pattern keeps trust- and market-facing leadership where the customers are, concentrates depth (Eng, Data, R&D) where senior-talent-per-cost is highest, and holds the §7 span ratios everywhere. BD-side costs stay sub-linear while you shift the B7–B9 bench to Dhaka and hire international only at B1–B3.
The 1,000-Seat Organogram · Reference design, Edition 3 · Adds Section 9 designation playbook (61 designations with skills, tools and methods), search & division filter · Headcounts are a configurable design model for a generic software firm (cloud/SaaS profile), not empirical data for any specific company.
